How to Sell Direct-to-Consumer and Protect Your Retail Relationships

Direct-to-consumer (DTC) sales offer better margins, richer customer data, and more control over your brand experience. But for brands that also sell through retailers, launching a DTC channel requires careful management of those retail relationships.

Have the Conversation Before You Launch

The worst way a retail partner learns about your DTC channel is seeing it in the market. If you have significant retail relationships, proactively communicate your DTC plans before launch. Frame it as brand building that will drive awareness and traffic to their stores, not competition.

Maintain Retail Price Integrity

The most common point of conflict between DTC and retail channels is pricing. If your DTC price is lower than the retail price, you're competing directly with your partners. Set your DTC price at or above the retail price and compete on selection, exclusives, and experience rather than price.

Offer DTC-Exclusive Products

Create products, bundles, or configurations that are only available DTC. This gives loyal customers a reason to buy from you directly while giving retail partners assortment that isn't available elsewhere. The exclusive DTC range doesn't compete with retail because it can't be purchased there.

Use DTC Data to Strengthen Retail Performance

Your DTC channel gives you customer data that your retail partners can't access — purchase frequency, product affinity, geographic concentration. Use this data to improve your retail sell-in story. "Our DTC data shows that 40% of our buyers in Ontario are reordering within 60 days" is a compelling argument for retail replenishment.

The fix: Before launching or expanding your DTC channel, review your retail agreements for any exclusivity or pricing clauses that might be affected. Address any conflicts proactively.
